Automating eCommerce Fulfilment with Shopify & 3PL Integration
API-driven integration connecting a Shopify storefront with a third-party logistics provider for real-time inventory, order, and delivery visibility.

The Scope & Requirements
- Manual Fulfilment Bottlenecks: The client's Shopify storefront had no direct connection to its third-party logistics (3PL) provider, leaving orders, stock levels, and delivery status to be managed manually between systems.
- Real-Time Visibility Requirement: The business needed accurate stock levels, customer and order details, and delivery status flowing automatically, without manual re-entry or exported spreadsheets.
- Customer Experience Risk: Manual handoffs created a risk of overselling stock, delayed dispatch information, and no visibility of tracking or proof of delivery — all of which affected customer trust.
Bilby Fusion's Approach
- Led by Ron Le Mesurier: Worked closely with the client and their 3PL provider to map the end-to-end order-to-delivery flow.
- Best Practice Methodology: Applied best practice project management principles, establishing clear integration objectives before scoping the technical build.
- App & API Assessment: Reviewed the 3PL's Shopify app and its API/OAuth requirements to determine the integration and authentication approach.
- Data Mapping: Mapped the data flow required across inventory levels, customer details, order details, delivery dates, ETA, and proof of delivery.
- Subject Matter Expert Engagement: Worked directly with subject matter experts across the client's operations and the 3PL's warehouse team to validate requirements and edge cases.
- Train-the-Trainer Model: Delivered train-the-trainer sessions with client SMEs, building in-house capability to manage and troubleshoot the integration beyond go-live.
The Solution
- Shopify Platform: Configured Shopify as the client's core storefront and order management system.
- 3PL API Integration: Built a direct API integration between Shopify and the 3PL, automating order fulfilment without manual exports or emails.
- 3PL Shopify App: Installed and configured the 3PL's purpose-built Shopify app, the connector used to interface the storefront with their warehouse management system.
- OAuth 2.0 Setup: Configured and set up OAuth 2.0 authentication between Shopify and the 3PL's app, securing the API connection between both platforms.
- Inventory Sync: Real-time inventory levels sync between the 3PL warehouse and the Shopify storefront, reducing the risk of overselling.
- Customer Data Interface: Customer details are passed automatically via API for accurate picking, packing, and delivery.
- Delivery Dates & ETA: Dispatch confirmation, delivery dates, and estimated time of arrival are pushed back into Shopify, giving customers accurate order visibility.
- Proof of Delivery: Proof of delivery is interfaced back into the platform via API, automatically closing the loop on each order.
- Reduced Manual Administration: Removed manual order handling between systems, significantly reducing administrative overhead.
Business Outcomes
- Automated Order Flow: End-to-end automation from order placement through to delivery confirmation.
- Reduced Errors: Eliminated manual data entry, reducing order errors and the risk of overselling stock.
- Improved Customer Experience: Customers gained accurate delivery dates, ETA, and proof of delivery visibility.
- Operational Efficiency: Freed up staff time previously spent manually reconciling orders, stock, and delivery status.
- Scalable Integration: An API framework capable of extending to additional carriers or 3PL partners as the business grows.
- Real-Time Reporting: Improved visibility of inventory and order status across the business.
Bilby Fusion's Value: eCommerce integration projects are about more than connecting two systems — they are about removing friction from the order-to-delivery journey. By combining process mapping, API expertise, and structured project management, Bilby Fusion helped the client automate fulfilment end-to-end, reducing manual admin and giving both the business and its customers real-time visibility.
